Open source needs contributors, but traditional onboarding is broken. Finding a project, understanding the codebase, and making a first pull request is intimidating. Meanwhile, maintainers desperately want help but lack the bandwidth to guide newcomers. We need a paradigm shift: moving from contributors working across isolated repositories to tasks finding them in a centralized, supported environment.

Canonical's Open Documentation Academy (CODA) offers a solution. Now two years old, it unites newcomers, experts, and maintainers to lower the barrier to entry. At its core is the aggregated task list, a "social feed" where users browse bite-sized, clearly scoped tasks across participating projects. Momentum is growing: in just the last six months, it helped merge over 50 contributions from 26+ individuals across numerous open source projects.

This data-driven talk explores where the Academy has succeeded and what it could do better. We will present metrics on task claims versus completions, analyzing contribution volume, activation, and drop-off rates before and after project enrollment. Crucially, the data highlights how task mentoring is the key variable pushing completion rates up.

Finally, we will outline the value proposition for maintainers seeking mentored contributors, and argue that this aggregated task model could and should be scaled beyond documentation, spanning project management, legal assistance, design, programming, and marketing.
